Lesson 11 of 12 · ROI

Measurement, ROI and cost governance

The fastest way to kill an agent program is to let it become a cost center with vague benefits. Enterprises need an ROI model that is operational (cycle time, quality, risk) and financial (unit economics), plus cost governance that prevents surprise spend.

Track

  • Unit economics: cost per ticket resolved, per onboarding, per report generated.
  • Cycle time: time to resolution, to approval, to close.
  • Quality: error rate, rework rate, escalation rate.
  • Risk: near-misses, policy violations, sensitive data exposures.
  • Adoption: weekly active users, task penetration, retention.

Implement AI FinOps

  • Budgets by domain and use case.
  • Rate limits and quotas.
  • A model selection strategy: expensive models only where needed.
  • Caching and retrieval optimization.
  • Cost monitoring aligned to business outcomes.

The KPI is not tokens. It's cost per business outcome.
